How to Use This AI Readiness Assessment

Treat this as a practical checklist, not a test you must “pass”. For each section, mark your business as Ready, Partially Ready or Not Ready.
- Answer the questions honestly with the people who actually run the workflow

- Use your results to choose a sensible first AI project
You do not need to be perfect in every section before starting. But you do need to know your gaps, because building AI on top of a broken process is like adding a turbocharger to a shopping trolley.
1. Business Problem Clarity👇
AI works best when it solves a specific, measurable problem. If your goal is only “we want to use AI” or “we want to be more digital”, you are not ready yet.
Ask Yourself
- Can you name one or two business problems that cost you time, leads or money every week?
- Can you describe the current workflow in simple steps?
- Do you know roughly how much this problem costs per month in Ringgit or staff hours?
You Are Ready If
- You can clearly describe at least one painful, repetitive process
- You know who is involved: sales, customer service, operations or finance
- You have a rough measure of impact, such as slow replies causing lost WhatsApp enquiries
You Are Partially Ready If
- You know something is inefficient, but have not mapped the workflow
- You feel the pain but cannot estimate its cost in time or money
You Are Not Ready If
- Your main reason for AI is “everyone is talking about it”
- You cannot name a single consistently painful process
What to do next: Map one or two key workflows over the next two weeks. Talk to the staff who do the work daily. Once the process is clear, you can decide whether AI, automation or a better SOP is the right fix.
2. Data Readiness👇
AI and automation run on data. If customer and operational data is scattered, inconsistent or incomplete, your AI project will produce unreliable results.
Ask Yourself
- Where is your key business data today: WhatsApp, Google Sheets, CRM, ERP or paper forms?
- Does everyone record the same information in the same format?
- Do you have at least three to six months of historical data for the process you want to improve?
- Do you know who owns and maintains each dataset?
You Are Ready If
- Most important data is digital and accessible
- You have one primary source of truth, such as a CRM or master spreadsheet
- Your team generally records information in a consistent format
You Are Partially Ready If
- Data exists but is spread across WhatsApp, spreadsheets, email and paper
- There are duplicate records, missing fields or inconsistent naming
- Only one or two people know where everything is stored
You Are Not Ready If
- Most customer and order information is trapped in individual WhatsApp chats or personal notes
- You cannot produce a simple report of last month’s enquiries or orders without heavy manual work
- No one is responsible for data quality
What to do next: Standardise key fields, consolidate data into one primary system and assign a person responsible for data quality. It is not glamorous work, but it is far cheaper than paying for AI to guess.
3. Process and SOP Maturity👇
AI should not automate chaos. If your process changes every week depending on who is on duty, AI may fail or simply lock in bad habits.
Ask Yourself
- Is there a documented or agreed way of doing this process today?
- Do new staff learn through training, or mainly by asking around?
- How often does the process change in practice?
You Are Ready If
- There is a clear, agreed workflow, even if it is not perfect
- New staff can learn the process using examples and simple instructions
- Changes are discussed and communicated instead of made randomly
You Are Partially Ready If
- The process exists in people’s heads but is not documented
- Different staff complete the same task in slightly different ways
- Changes happen often because the team is constantly fire-fighting
You Are Not Ready If
- Every staff member does the task differently
- The process changes frequently because of mistakes, complaints or urgent requests
- No one can explain the end-to-end flow clearly
What to do next: Document the current best process, assign responsibility for each step and update the SOP after recurring issues. Then decide which steps should be automated.

4. Team Capacity and Mindset👇
AI projects fail when staff see them as “extra work” or as something management bought without consulting the people doing the actual job.
Ask Yourself
- Does your team have time to learn and test a new system?
- Are sales, customer-service and operations staff open to changing how they work?
- Is there at least one internal champion who can drive adoption and provide feedback?
You Are Ready If
- Your team wants relief from repetitive manual work
- Key users are willing to test new tools and workflows
- You have someone who can coordinate between your team and an external consultant
You Are Partially Ready If
- Some staff are excited while others are skeptical or concerned about job security
- Management is willing to protect time for training and testing
- You have a project champion, but they are already busy
You Are Not Ready If
- Most staff view AI as a threat or a management gimmick
- No one has time to attend training or test a workflow
- There is no internal owner; it is only “the boss’s idea”
What to do next: Explain that the goal is to reduce repetitive work and improve service, not simply replace people. Involve key users early and start with a small pilot that makes their daily work easier.

6. Budget and Expectations👇
AI is an investment, not a one-off purchase. You need a realistic budget and realistic expectations; otherwise, the project may die right after the first impressive demo.
